Is Your Marketing a Core System, or a Workflow Wrapper AI Could Replace Tomorrow?

Salesforce had one of the best trading days in its history a few weeks ago, and the headline everyone reached for was "AI didn't kill SaaS after all." That's the wrong headline. The real story is more useful than a stock chart: AI didn't kill SaaS, it just got very good at telling you which parts of it were never worth building yourself.

Companies aren't ripping out Salesforce, SAP, or Workday. They're customizing harder around them and building the cheap stuff themselves. That's not a software trend. That's a test you can run on your own marketing function today, and most companies fail it without knowing they were taking it.

What the Salesforce number actually proved

The numbers were real: $11.3 billion in quarterly revenue, up 11 percent. Free cash flow up 81 percent. Agentforce and Data 360 combined ARR near $3.9 billion, up roughly 210 percent year over year. The stock jumped more than 20 percent in a single session.

None of that settles whether AI is "killing" SaaS. What it does settle is something more specific: the systems companies had already built their operations around — the ones with real integration, real compliance weight, real cost to rip out — kept getting paid for. Nobody spent this quarter replacing their CRM with an AI agent. They spent it building smaller, cheaper tools around the CRM they already trust.

The test, applied to your own marketing

Run the same logic on what you're currently paying for marketing. Freelancers, an agency, a couple of point tools, maybe one internal hire stretched thin across everything. Ask one question: if you had to explain why each piece is there, would you be describing a system, or activity?

A core system is integrated. Someone is accountable for the outcome, not just the output. It would genuinely hurt to unwind it, because pipeline depends on it working. A workflow wrapper is different. It's a freelancer here, a tool there, a report nobody quite owns — useful, maybe, but replaceable by almost anyone with a weekend and an AI subscription, including a competitor.

Most stalled-growth companies we talk to are running more wrapper than they think. Not because anyone did anything wrong, but because the setup grew piece by piece, in response to whatever the most urgent problem was that quarter, instead of being built as one system from the start.

What a real system looks like instead

One team, one plan, one person accountable for pipeline — not a headcount number, an actual outcome. Execution that compounds instead of resetting every time someone new gets hired or a freelancer moves on. How to find out which one you have

The honest version of this test is uncomfortable to run on your own setup, because you're too close to it. That's the actual value of having someone outside it take a look — not to sell you something, but to tell you plainly whether what you've built is core or wrapper.
